Nature's Logic sustainability firsts: A David vs. Goliath brand strategy

A disciplined series of industry firsts tripled sales and delivered a 4x return before Nature's Logic's acquisition by Mid America Pet Food.

Natures Logic2 Fbmo Vol 4David YaskulkaWhen private equity firm VisioCap acquired Nature's Logic in 2017, the brand's growth had stalled. They brought me in as CEO to revitalize sales, shore up operations and finance, and ultimately multiply the company's value. The board — who, like me, were ex-Halo — asked if I planned to replicate the Halo rescue blueprint (featured in Vol. 3 of this series). But that space was already owned by deep-pocketed legacy brands. To grow, we needed a mission we could lead, not join.

Pet brand expert Sarah Julian of OffLeash put it into words that became our North Star: to apply the logic of nature to everything we touch.

The timing was right. Larry Fink's 2018 BlackRock letter had put social purpose on every board's agenda, and ESG allocations were pushing past $30 trillion. In pet, the signal was louder: 70% of millennials — already the largest pet-owning demographic — sought out eco-friendly brands and paid a premium for them.

We set out to lead the sustainability conversation in pet food at a fraction of our competitors' size. The thesis was simple: A deeply defined corporate purpose could serve as a powerful commercial engine. In 2.5 years, we tripled sales and multiplied enterprise value.

Ideally, an FBMO strategy rests on a truth at the product level, and ours came from founder Scott Freeman's creative brilliance. While virtually every competitor relied on synthetic vitamin premixes to complete their nutritional profiles, Freeman had engineered complete and balanced diets delivered exclusively through food — no synthetic vitamins or minerals at all. The strategic challenge was finding the audience that cared most about that nuance. We found them among Lifestyles of Health and Sustainability (LOHAS) consumers.

Holding the line: mission discipline under pressure

We chose climate and sustainability — topics LOHAS consumers care most about. I briefly feared we were late: Pioneers like West Paw, Earth Animal and Open Farm were already setting high standards in eco-toys, treats and ethical sourcing, and the Pet Sustainability Coalition was five years old. But no one was leading on climate.

Climate action was sometimes read through a political lens, and we got pushback from a key stakeholder. We held the strategy and changed the consumer-facing vocabulary: "Climate change" gave way to "clean energy," "plastic action" and "sustainability." Same initiatives, same investment, no political friction. Mission discipline is about the work, not the words you use to describe it.

Trusted industry mentors — including Pet Food Express founders Michael Levy and Mark Witiol, and PetPeople CEO Mike Vance — pushed us toward a commercial model built on fiercely protecting independent pet specialty retailers. Nature's Logic became a founding sponsor of IndiePet (the Independent Pet Retailers Association) and launched our premium Distinction line under permanent channel restrictions. To turn our purpose into a direct growth engine for these partners, our award-winning "Clean Food, Clean Energy" program enabled retailers to run their stores on 100% renewable energy — linking climate to retail foot traffic.

When independent staple Champion Petfoods expanded into Petco, many independents felt abandoned. Our "Let Us Be Your Champion" campaign — introducing the channel-restricted Distinction line — became the talk of Global Pet Expo. The wordplay drew an entirely anticipated cease-and-desist letter from Champion's legal team. By then it had done its job: A wave of independent retailers had decided to champion Nature's Logic.

When the U.S. Food and Drug Administration opened its investigation into a possible link between grain-free diets and canine dilated cardiomyopathy, or DCM, our whole-grain lineup was suddenly the safe harbor. The easy play was to attack grain-free. We didn't — our independent retailers had shelves full of it. Instead, we promoted our whole-grain roots hard, then did the counterintuitive thing: We launched our first grain-free line, the only brand to introduce one during the scare. Retailers noticed which suppliers stood with them and which ones fed the alarmism.

Natures Logic5 Fbmo Vol 4David YaskulkaEvery one had expert partners, keeping them credible with investors and free of greenwashing: eShipping on climate-neutral distribution, rePurpose Global on plastic neutrality, 3Degrees on "Clean Food, Clean Energy," Greater Good Charities on the Nature's Voice Awards and the Pet Sustainability Coalition on all of the above. We also sponsored mission-aligned media — Grist, Free the Ocean, nutritionist Mascha Davis — where no other pet food was buying.

Natures Logic6 Fbmo Vol 4David YaskulkaThese superlatives cost less than you'd think. They were absorbed by reallocating spend from conventional trade and media (the sandboxes where Goliath eats David's lunch), which meant every first was margin-neutral by design.

Natures Logic7 Fbmo Vol 4David YaskulkaNot every first paid off, and we cut bait when one didn't. A superlative only creates value when your target consumer already cares about the category it wins in — being first at something nobody's measuring is a press release, not a strategy.

 

The payoff: a shared shift in the industry

Nielsen named Nature's Logic the No. 1 fastest-growing brand in its segment. We made the Inc. 5000 twice. And a top-20 legacy brand executive later told me his PR firm's independent research had concluded we'd become the pet industry's leading voice on sustainability.

By 2021, sustainability was no longer just a premium differentiator; it had become industry table stakes. By demonstrating that mission-driven brand equity, sales and EBITDA could accelerate together, we delivered a powerful return for our owners (VisioCap and Freeman) with an acquisition at over a 4x multiple by Mid America Pet Food, backed by TA Associates.

Recognizing the value of our sustainability model, Mid America Pet Food CEO Greg Cyr kept me on to scale these initiatives across their broader portfolio — including VICTOR. It proved that a challenger's mission-driven framework can inspire enterprise-wide change across legacy brands.

The takeaway for today's Davids

You don't take market share from giants by using their methods — and Goliath can't copy what you win this way, because the win is the fit between your brand truth and your peak. Sustainability is broad now, and table stakes for claiming to care. But the peaks inside it are still unclaimed: Regenerative sourcing, water, packaging circularity and upcycled ingredients. Find the one your product is already telling the truth about — the Pet Sustainability Coalition is fertile ground for exactly that search — then amplify it with a disciplined, channel-sensitive series of FBMO superlatives. Do that, and corporate responsibility stops being overhead and becomes what it was for us: An enterprise valuation engine.
